Strategic sourcing · Global
Strategic sourcing is the discipline of designing a buyer's India supplier base intentionally — matching product categories, factory capability, compliance posture and commercial terms to the buyer's commercial strategy. Asia Sourcing has run strategic sourcing programmes for international retailers since 2002, operating as the sole India-side partner for buyers who want category depth rather than vendor spread.
The 10-stage strategic sourcing programme
Stage 1 — Product brief: category, SKU count, target FOB, target retail, compliance regime, packaging format, container cadence. Stage 2 — Supplier discovery: shortlist drawn from our 1,000+ vetted factory database across all 15 Indian manufacturing clusters, filtered on category expertise and compliance history. Stage 3 — Factory verification: 32-point audit, legal and compliance checks, prior-customer references, tooling and capacity validation. Stage 4 — Costing and negotiation: landed-cost model, FOB vs CIF trade-offs, Incoterms selection, payment-terms benchmarking, LC vs TT trade-offs. Stage 5 — Sampling: first physical sample, buyer approval, counter-sample as required, pre-production sample sign-off.
Stage 6 — Product development: material development, finishes, hardware, packaging, tooling where applicable, CAD and 3D rendering where applicable. Stage 7 — Production: purchase order placement, in-line inspection, production monitoring, factory capacity reservation. Stage 8 — Quality control: pre-production, during-production and pre-shipment inspection against AQL 2.5 / 4.0 / buyer-specific plan. Stage 9 — Testing: BIS / LFGB / EN71-3 / FSC / Reach testing where applicable. Stage 10 — Documentation and shipment: commercial invoice, packing list, CoO, FSC certs, test reports, container loading supervision and photography.
When strategic sourcing beats transactional sourcing
Transactional sourcing — buying one container, one supplier at a time — works for buyers testing the India opportunity. Strategic sourcing becomes necessary when (a) your category spend crosses €500K annually, (b) you need pricing stability across a planning horizon longer than a single season, (c) you need factory-side capacity reservation ahead of peak production months, (d) you are rolling out a private-label or own-brand programme, (e) you need traceability for sustainability claims, or (f) your merchandising team needs a single accountable India-side relationship manager.
Category coverage
Lighting (table, floor, pendant, wall, chandelier), furniture (solid wood, upholstered, metal, outdoor), home décor and giftware, brass and metalware, home furnishings and textiles, fashion accessories. We do not operate in apparel garments or engineered industrial goods — our 23 years of strategic-sourcing depth is specifically in home and lifestyle.
Supplier management under a strategic programme
Supplier management is the recurring work after the initial sourcing is complete: capacity planning across seasons, SKU rationalisation, new-product-introduction cadence, pricing reviews, material-cost pass-through management, consolidated shipment planning across multiple factories, and factory-side relationship management when ownership or management changes. For buyers running a strategic programme we provide a quarterly supplier scorecard covering OTIF, defect rate, response time, cost drift and compliance renewals.

Strategic Sourcing India · Frequently asked questions
What is strategic sourcing in the context of India?
Strategic sourcing is the intentional design of a buyer's India supplier base — matching categories, factory capability, compliance posture and commercial terms to the buyer's strategy. It replaces transactional single-container sourcing with a continuous supplier-management discipline.
How is strategic sourcing different from procurement?
Procurement is the operational act of placing and executing purchase orders. Strategic sourcing is the upstream discipline — supplier discovery, verification, selection, commercial terms design — that makes procurement sustainable at scale. Asia Sourcing delivers both.
What size of programme justifies strategic sourcing?
Programmes above €500K annual FOB value usually justify the switch from transactional to strategic sourcing. The breakeven varies by category — lighting and furniture typically justify strategic earlier than décor or giftware because of tooling and compliance costs.
Does Asia Sourcing provide supplier scorecards?
Yes. Buyers running strategic programmes receive a quarterly supplier scorecard covering OTIF (on-time, in-full), defect rate, response time, cost drift and compliance renewals. The scorecard is shared ahead of our quarterly review call.
