Private label in India — what it actually looks like

Private label is a misunderstood model. In commodity categories (consumer electronics, beauty, packaged food) it usually means buying an existing finished product and putting a sticker on it. In craft-led categories — the ones India dominates — it sits closer to OEM with the design half pre-done. The buyer picks from a curated SKU library, decides on brand-specific finishes, packaging and labelling, and the factory produces against the agreed customisation.

This model collapses three to six months of product development into a 7-day SKU selection process. For brands launching a new category, testing a new market or extending an existing line into adjacent product spaces, private label is the most capital-efficient way to ship a credible range in under 90 days.

Packaging

We design or adapt master cartons, inner gift boxes, woven sleeves, kraft wraps and gift bags to your brand. Includes structural engineering for fragile categories (ISTA-3A drop testing) and material selection (recycled / FSC / kraft / coated options). Lead time: 2-3 weeks parallel to product production.

Labelling

Sewn labels, woven labels, hangtags, care labels, country-of-origin labels, branded barcode stickers. We hold a small printing line in Delhi NCR for short-run customisation — typical lead time 5-10 days. For larger runs we use our partner printers in Mumbai and Sivakasi.

Brand expression on the product

Where the product itself can carry brand expression: engraved brass plates on lighting, embossed leather tabs on accessories, hot-stamped logos on packaging, woven brand selvage on textile. We work with your brand team or recommend a design partner if you don't have one.

Inserts and unboxing

Compliance — who owns what on a private label program

On a private label program, the brand owner is the legal importer in most jurisdictions — so compliance ownership matters. Asia Sourcing structures this so the brand owner has all the documentation needed to defend any market action, without having to manage labs and inspectors directly.

  • Lab testing — we coordinate SGS, Intertek, TÜV, BV for accredited testing and deliver certificates in the buyer's name.
  • Factory audit reports — BSCI / Sedex audits delivered in the buyer's name where the buyer is a member; under Asia Sourcing's name where they are not.
  • Customs and import — we deliver a ready-to-file dossier with Commercial Invoice, Packing List, Country of Origin, Fumigation, and a per-shipment Bill of Lading.
  • Sustainability claims — for FSC, GOTS, GRS-labelled products we deliver transaction certificates per shipment with the brand owner as the certificate holder.
  • Product liability insurance — we maintain a $5M product liability policy that names the brand owner as additional insured on request.

From sample to 100,000 pieces — how programs scale

Private label programs scale predictably because the base product is proven. Below is the typical scale trajectory for buyers running a 24-month private label engagement with us.

Month 1-2 — Range curation and PO 1 (typically 1,500-5,000 units total)

Buyer selects 6-15 SKUs from the curated library. We prepare packaging mockups, lab certificates and a costed PR. First PO is small intentionally — it is the operational pilot, not the commercial launch.

Month 3-6 — PO 2-3 (typically 5,000-25,000 units total)

Volume builds as the buyer's launch ships and sell-through data informs the second range. We extend SKUs (variant finishes, packaging refinements, capsule additions). Factory capacity calendars start to lock 60 days ahead.

Month 7-12 — PO 4-8 (typically 30,000-80,000 units total)

Volume buyers reach this band; the factory dedicates a sub-line. Costs come down 8-15% as fixed-cost amortisation improves. Second-factory backup is established for risk management.

Month 13-24 — PO 9+ (100,000+ units total)

Full program scale. The retainer model usually replaces % of FOB at this stage. Buyer often takes one or two ranges to full OEM (custom design) while the rest stay private label for capital efficiency.

What is the difference between private label and OEM manufacturing?

Who owns the customised packaging design we develop?

You do. Customised packaging, labelling and brand elements are buyer-owned and covered by mutual NDA. We do not reuse or share buyer-specific packaging across other clients.

Can I move a successful private label SKU to full OEM later?

Yes — this is a common scaling pattern. Once a private label SKU proves out at 5,000+ units, many brands move it to full OEM with custom design tweaks, exclusive finishes and IP-protected tooling. We facilitate that transition; you keep the same factory relationship.
