The retailer's aspiration was 400+ live SKUs across sand-cast brass décor, spun brass vessels, hand-hammered brass accessories, and mixed brass-plus-other-material lifestyle pieces. This case study documents the nine-year rebuild of the programme. By 2026 the programme runs at 620 live SKUs across a two-anchor + three-specialist factory network in Moradabad, with alloy composition control (CuZn30 for sand-cast structural, CuZn37 for spun forming, CuZn40Pb2 for machined components), documented finish library (electroplated, patinated, lacquered, brushed, and antiqued finishes documented per SKU), and post-shipment tarnish-resistance testing that eliminated the retail-return complaint pattern.

The scaling ceiling that had blocked the previous programme was primarily an alloy-and-finish specification problem. Moradabad brass factories work across dozens of alloy compositions, all colloquially called 'brass'. Moradabad brass is the world's densest concentration of brass craft (approximately 12,000 registered brass units in the cluster). But the cluster's operational rhythm is not natively organised around scaling a single retailer to 400+ SKUs. The challenges reflect that reality:
